Problem and solution: the key to innovation and efficiency

Why facility projects go better when they start from a well defined problem instead of from a product someone already had in mind.

Almost everything now taken for granted inside an industrial building started as somebody describing a problem accurately. The conveyor exists because moving parts by hand between two stations was the slowest thing in the factory. LED lighting spread through warehouses because the electricity bill of a high bay lit by metal halide was impossible to defend. Impact protection appeared around racking uprights because forklifts kept hitting them and because a rack that has been hit is no longer the rack that was calculated.

None of those began as a product looking for a customer. Each began as a constraint that somebody was able to state in one sentence.

Why the order matters

In a facility project the temptation runs the other way round. A supplier demonstrates a system, the system is impressive, and the specification is written to match it. That is how a building ends up with equipment that works perfectly and solves a problem it does not have, while the thing that actually holds the operation up stays exactly as it was.

Starting from the problem is slower for the first week and faster afterwards. It also changes what a quotation means: instead of a price for a list of material, it becomes a price for a result you can describe, which is the only version anybody can be held to.

What a well stated problem looks like

The difference is usually specificity. “The warehouse is too small” cannot be solved, because it is a feeling rather than a measurement. “We are storing 1,200 pallets in a building laid out for 900, so the overflow sits in the loading bay and blocks two of the four dock doors” can be solved several ways, and the point is that they are now comparable: a mezzanine, a different racking system, a narrower aisle with the right truck, or, sometimes, a change to the way stock is replenished that costs nothing at all.

Three questions tend to be enough to get there. What is the operation unable to do today. What has to be true when the work is finished. What cannot be interrupted while it happens.

Innovation is often an accident that was noticed

The industrial version of this is unglamorous, but the pattern is old and it is worth remembering that the useful answer is frequently not the expected one. Velcro came from burrs sticking to a dog’s coat. The microwave oven came from an engineer noticing that a radar set had melted the chocolate in his pocket. Post-it notes came from an adhesive that failed to be strong enough and turned out to be exactly right for something nobody had asked for.

In each case somebody was paying attention to a result that did not fit the brief, and asked what it was good for instead of discarding it.
